The main idea

Design a handoff that detects limits, provides context, and assigns ownership so a person can continue the conversation without restarting it or repeating data.

Conversation design

Define explicit, detectable triggers

The agent must escalate when the person requests it, when it does not understand after a limited number of attempts, when a policy exception appears, or when the consequence exceeds its authority. It may also escalate for critical sentiment, risk, contractual commitment, urgency, or sensitive data. Each trigger has a severity and destination. Generic phrases such as when necessary cannot be tested or monitored.

A handoff means recognizing an escalation condition, stopping risky actions, gathering context, assigning a person, and explaining what will happen, rather than sending the conversation to an inbox. If the user has to repeat everything or no one takes ownership, the automation abandoned the case instead of transferring it.
Conversation design

Deliver a minimal, sufficient context package

The person receives confirmed identity, intent, a summary, relevant messages, collected data, completed actions, outstanding promises, the escalation reason and a suggested next step. Full history remains accessible, but the summary avoids starting from scratch. The system distinguishes user-provided facts, agent inferences and data from other sources so the recipient knows what to verify.

Conversation design

Assign ownership and set user expectations

A handoff needs a responsible team or person, priority, SLA and channel. The agent explains that it will transfer the case, what information will accompany it and when a response can be expected, without inventing availability. If no one is online, it offers an alternative or records follow-up. A conversation must not remain escalated without an owner capable of closing it.

Conversation design

Use every escalation to improve the system

Reason, response time, resolution, repeat transfers and satisfaction distinguish correct, late or avoidable escalations. Repeated cases can become new capabilities if risk permits; serious failures add guardrails or reduce autonomy. The goal is not to minimize handoffs at any cost, but to make them happen at the right moment with continuity.

Frequently asked questions about Human handoff: when and how an agent should escalate.

Design a handoff that detects limits, provides context, and assigns ownership so a person can continue the conversation without restarting it or repeating data.

Content reviewed on March 6, 2026.
When should an agent escalate?

When the user asks, it exceeds its authority, encounters persistent ambiguity, detects risk, or needs a decision that belongs to a person.

What should the handoff summary include?

Identity, intent, confirmed facts, actions, commitments, escalation reason, urgency, and suggested next step.

Should the agent keep responding after escalation?

Only within a defined scope, such as confirming receipt. It should not continue actions that prompted the escalation.

How is a good handoff measured?

Through continuity, time to ownership, resolution, avoided repetition, repeat transfers, satisfaction and the absence of out-of-scope actions.
